Trop souvent r\u00e9duite \u00e0 un grand m\u00e9nage initial sans p\u00e9rennisation, la m\u00e9thode 5S correctement appliqu\u00e9e selon Hiroyuki Hirano est un syst\u00e8me structurant qui fonde la culture d&rsquo;am\u00e9lioration continue et le pilotage visuel. Cet article documente la m\u00e9thodologie compl\u00e8te, la grille d&rsquo;audit standard, et l&rsquo;int\u00e9gration au pilotage TRS en 2026.<\/p>\n<p>Les bases m\u00e9thodologiques s&rsquo;appuient sur l&rsquo;ouvrage de r\u00e9f\u00e9rence de Hiroyuki Hirano, <em>5 Pillars of the Visual Workplace<\/em> (Productivity Press, 1995, ISBN 1-56327-047-1), sur <em>Kaizen: The Key to Japan&rsquo;s Competitive Success<\/em> de Masaaki Imai (Random House, 1986), et sur la d\u00e9composition des Six Big Losses publi\u00e9e par Seiichi Nakajima dans <em>Introduction to TPM<\/em> (Productivity Press, 1988). Trois exemples concrets : Hutchinson (40 sites avec 5S syst\u00e9matique audit\u00e9 semestriellement), Nutriset (5S d\u00e9ploy\u00e9 en amont du projet TRS, gain de 18 points de TRS), Stellantis (5S consolid\u00e9 avec l&rsquo;analyse des \u20ac4,8 millions de pertes).<\/p>\n<h2>D\u00e9finition et origine des 5S<\/h2>\n<p>5S est l&rsquo;acronyme japonais de cinq termes commen\u00e7ant par S : Seiri, Seiton, Seiso, Seiketsu, Shitsuke. Formalis\u00e9e chez Toyota dans les ann\u00e9es 1960-1970 puis publi\u00e9e mondialement par Hirano en 1995, la m\u00e9thode constitue le socle visuel et organisationnel du Lean Manufacturing. La m\u00e9thode standard utilise l&rsquo;\u00e9tiquetage rouge : pendant un sprint de 1-2 jours, tous les objets dont l&rsquo;utilit\u00e9 quotidienne est douteuse sont \u00e9tiquet\u00e9s. Apr\u00e8s une p\u00e9riode de quarantaine de 1-3 mois pendant laquelle les \u00e9tiquettes non sollicit\u00e9es restent en place, les objets non utilis\u00e9s sont d\u00e9finitivement \u00e9vacu\u00e9s (jet\u00e9, recycl\u00e9, archiv\u00e9, transf\u00e9r\u00e9 \u00e0 un autre poste).<\/p>\n<p>R\u00e9sultat typique : 30-60 % de l&rsquo;inutile est \u00e9limin\u00e9. Le gain imm\u00e9diat est en surface de travail lib\u00e9r\u00e9e et en temps de recherche \u00e9vit\u00e9. Le gain structurel est en visibilit\u00e9 des outils et mati\u00e8res effectivement utilis\u00e9s.<\/p>\n<h3>Phase 2 \u2014 Seiton (Ranger \/ Ordonner)<\/h3>\n<p>L&rsquo;objectif est d&rsquo;attribuer une place d\u00e9finie et marqu\u00e9e pour chaque outil, document, mati\u00e8re restant apr\u00e8s la phase 1. Le principe directeur est \u00ab\u00a0une place pour chaque chose, chaque chose \u00e0 sa place\u00a0\u00bb, avec deux corollaires :<\/p>\n<ul>\n<li><strong>Visibilit\u00e9<\/strong> : panneaux d&rsquo;outils silhouet\u00e9s (shadow boards), zones de stockage mat\u00e9rialis\u00e9es au sol, \u00e9tiquetage standardis\u00e9.<\/li>\n<li><strong>Ergonomie<\/strong> : les outils les plus utilis\u00e9s sont les plus accessibles. La fr\u00e9quence d&rsquo;usage d\u00e9termine la distance et la hauteur de rangement.<\/li>\n<\/ul>\n<p>Cette phase apporte typiquement -30 \u00e0 -50 % de temps de recherche d&rsquo;outils. Sur un poste o\u00f9 le temps de recherche repr\u00e9sente 10 % du temps op\u00e9ratoire, le gain net est de 3-5 % de productivit\u00e9 poste.<\/p>\n<h3>Phase 3 \u2014 Seiso (Nettoyer \/ Inspecter)<\/h3>\n<p>Le nettoyage 5S ne se limite pas \u00e0 l&rsquo;esth\u00e9tique : c&rsquo;est un acte d&rsquo;inspection. En nettoyant la machine, l&rsquo;op\u00e9rateur d\u00e9tecte les fuites d&rsquo;huile, les vis desserr\u00e9es, les vibrations anormales, les usures naissantes. Cette d\u00e9tection pr\u00e9coce est la base de la maintenance autonome TPM (cf. <a href=\"https:\/\/teeptrak.com\/tpm-8-piliers-nakajima-2026\/\">TPM 8 piliers Nakajima<\/a>).<\/p>\n<p>La m\u00e9thode standard consiste \u00e0 int\u00e9grer le nettoyage dans les routines de poste (5-10 minutes par poste, en d\u00e9but ou fin de shift) avec une check-list documentant les anomalies d\u00e9tect\u00e9es. La remont\u00e9e des anomalies vers la maintenance pr\u00e9ventive boucle la d\u00e9marche.<\/p>\n<h3>Phase 4 \u2014 Seiketsu (Standardiser)<\/h3>\n<p>L&rsquo;objectif est de transformer les pratiques des phases 1-3 en standards \u00e9crits, visuels, partag\u00e9s. Les outils typiques sont :<\/p>\n<ul>\n<li><strong>Standards visuels<\/strong> : photos du poste \u00ab\u00a0ouvert\u00a0\u00bb (machine en marche) et \u00ab\u00a0ferm\u00e9\u00a0\u00bb (machine arr\u00eat\u00e9e propre), affich\u00e9es sur le poste.<\/li>\n<li><strong>Modes op\u00e9ratoires de poste<\/strong> : description \u00e9crite des routines de prise et de fin de poste, incluant le nettoyage 5S.<\/li>\n<li><strong>Standard de rangement<\/strong> : photo du panneau d&rsquo;outils avec chaque outil \u00e0 sa place, valid\u00e9e par la ma\u00eetrise.<\/li>\n<\/ul>\n<p>Sans la phase 4, les gains 1-3 se d\u00e9gradent en 3-6 mois. La standardisation visuelle est ce qui permet la p\u00e9rennisation. C&rsquo;est aussi la phase qui pr\u00e9pare la phase 5 (audit).<\/p>\n<h3>Phase 5 \u2014 Shitsuke (Maintenir \/ Discipliner)<\/h3>\n<p>L&rsquo;objectif est de p\u00e9renniser les gains par un syst\u00e8me d&rsquo;audit r\u00e9gulier et de boucle d&rsquo;am\u00e9lioration continue. Les pratiques standard sont :<\/p>\n<ul>\n<li><strong>Audit 5S r\u00e9gulier<\/strong> : grille standardis\u00e9e not\u00e9e (typiquement \/100 ou \/20 par S), audit mensuel par la ma\u00eetrise, semestriel par le management.<\/li>\n<li><strong>Pilotage visuel des r\u00e9sultats<\/strong> : note 5S affich\u00e9e au poste, \u00e9volution mensuelle, tendance trimestrielle.<\/li>\n<li><strong>Plans d&rsquo;actions<\/strong> sur les \u00e9carts d\u00e9tect\u00e9s, trait\u00e9s en routine standard.<\/li>\n<\/ul>\n<p>Sans phase 5, les gains 5S se d\u00e9gradent typiquement de 40-70 % en 12-18 mois. Sans 5S, le potentiel TRS est plafonn\u00e9.<\/li>\n<li><strong>5S \u2192 TPM<\/strong> : la maintenance autonome (1er pilier TPM) repose enti\u00e8rement sur la phase Seiso (nettoyage = inspection). Sans 5S, la TPM autonome n&rsquo;a pas de base op\u00e9rationnelle.<\/li>\n<li><strong>5S \u2192 SMED<\/strong> : la phase Seiton (rangement standardis\u00e9) est un pr\u00e9alable au SMED. Sans 5S, le temps de recherche d&rsquo;outillage pendant un changement de s\u00e9rie peut atteindre 30-50 % du temps total.<\/li>\n<\/ul>\n<p>L&rsquo;ordre recommand\u00e9 de d\u00e9ploiement Lean en 2026 reste celui de Hirano : 5S avant tout, puis SMED + TPM + autres outils Lean, le tout pilot\u00e9 quantitativement par TRS ISO 22400-2:2014.<\/p>\n<h2>Les 5 erreurs fr\u00e9quentes du d\u00e9ploiement 5S<\/h2>\n<ol>\n<li><strong>Confondre 5S et grand m\u00e9nage<\/strong>. Un nettoyage initial sans phases 4-5 (standardisation et audit) se d\u00e9grade en 3-6 mois. Le 5S est un syst\u00e8me de p\u00e9rennisation, pas un \u00e9v\u00e9nement.<\/li>\n<li><strong>D\u00e9marrer sans baseline audit<\/strong>. Sans note initiale document\u00e9e (typiquement 30-45\/100 sur un site non 5S), il n&rsquo;y a pas de mesure du progr\u00e8s.
