Most plant managers in 2026 have an industrial IoT project on their wishlist for at least 18 months. They have read white papers, attended conferences, sometimes even met vendors. But the project is still not deployed. The blocker is rarely budget \u2014 most plants have an annual continuous improvement budget that could absorb 50-150k\u20ac for an OEE platform. The blocker is rarely technical \u2014 modern IoT solutions are mature and proven. They do not need to be added to Active Directory, do not require MDM (Mobile Device Management) by the customer, do not see corporate data. From a security perspective, they are independent devices, like a smartphone of an external visitor.<\/p>\n Read-only sensors<\/strong>: vibration sensors, photoelectric sensors, current clamps observe the machine without connecting to it. They cannot send commands, modify parameters, or influence operation. From an industrial cybersecurity perspective (IEC 62443), they are class 1 devices with no risk surface.<\/p>\n This stack is not a compromise from “the right way to do things”: it is the architecture specifically designed for this use case<\/em>. The right way to do things in 2010 was to integrate with SCADA, ERP, and corporate IT. The right way to do things in 2026 is to deploy a focused system that can be measured, validated, and operated without dependency on the rest of the technology stack.<\/p>\n Here is a concrete plan a plant manager can apply in 2026 to launch an OEE program in 4 to 8 weeks, without ever going through IT. Step 1: validate that the project is technically separable from existing IT (1 week)<\/strong>. Confirm with the OEE vendor that their stack is fully autonomous: 4G data, vendor cloud, no integration with ERP\/MES at this stage. If the vendor immediately suggests “connecting to your ERP for product data,” they are not the right partner for this approach. Look for vendors who explicitly market a deployment without IT integration.<\/p>\n Step 2: secure the operations budget without IT involvement (1 week)<\/strong>. The OEE budget should be in the operations P&L, not the IT P&L. Frame the project as continuous improvement (which is your authority), not as digitalization (which involves IT). The vendor invoice should be classified as “production efficiency consulting \/ SaaS” and paid on the operations cost center.<\/p>\n Step 3: do a 48-hour POC to validate (2 weeks of preparation, 48 hours on site)<\/strong>. The POC validates 3 things: technology works, operators adopt it, data is precise. Once validated, the technical risk is virtually eliminated.<\/p>\n Step 4: deploy on a paid pilot of 90 days (4-12 weeks)<\/strong>. The pilot is on 1 to 3 lines, runs in production, produces actionable data. Important: the pilot is operations only, with no IT “oversight” required. Plant management makes the operational decisions on data use.<\/p>\n Step 5: extend by line, with documentation for IT (months 4-12)<\/strong>. After 90 days, if the pilot is positive, extend to other lines or other plants. At this stage<\/em>, share the architecture with IT \u2014 for information, not for approval. The deployed system has a track record of safe operation, has produced documented value, and has not consumed a single IT ticket.
