As a practical example, swissLean describes a manufacturer that cut its changeovers from 45 to 20 minutes without new machines. The article gives the method for the individual changeover. This article adds a question that almost always comes after the project: how often does the line change over, with what batch sizes, and how many extra hours does production really get afterwards?

Changeover minutes saved are not yet capacity gained

After a successful SMED workshop, one number usually gets reported: the new duration per changeover. For machine capacity, another figure matters: changeover hours per week. That figure comes from two factors, the duration of each changeover and the number of changeovers. If you only measure the first factor, you cannot tell whether the machine produces more after the project.

Three effects often shrink the gain on paper:

Changeover frequency moves. When changeovers get easier, planning changes over more often, deliberately or not. That is 150 minutes, or two and a half hours per week. A second machine with the same improvement changes over only twice a week and gains 30 minutes. Same method, same improvement per changeover, but a factor of five in time released. That is frequently the right call: less inventory, shorter lead times, faster response to customer orders. The decision should simply be made on purpose, because it consumes the time you gained.

Back to the example: if the plant halves its batch sizes after the project, changeover frequency doubles from ten to twenty per week. At 25 minutes each, that is 500 minutes of changeover time, compared with 400 before. The machine now spends more time changing over than before the SMED project, even though every single changeover is much faster. That can make sense on a machine with spare capacity. On a bottleneck, it means less output.

The practical consequence: decide before the project what the released time will be used for. Either more output with the same batch sizes, smaller batches with the same changeover hours per week, or a deliberate mix. Without that decision, planning decides again every week, and in the end nobody can say where the hours went.

Five steps to check how much capacity is really released

Record every changeover automatically. Capture the number and duration of all changeovers per machine over three to four weeks, including the run-up to stable cycle time.
