On these lines the lead machine often runs well, but the end of the line stops dozens of times per shift for a few seconds. These micro-stops almost never show up in reports, yet they weigh heavily on OEE. The aim here: understand where they start, how to measure them without relying on manual entry, and which quick actions to launch.

In short

On packaging lines, micro-stops cluster at the end of the line.

Labelers, case packers, conveyors, sensors and format settings are the main sources.

Without automatic measurement they stay invisible in reports.

A Pareto on lost time and verified quick actions bring the count down.

Why packaging is where micro-stops thrive

A packaging line chains several machines linked by conveyors, with high speeds and frequent format changes. Each machine has its own detections (product present, label present, case opened) and each one can trigger a stop of a few seconds. An operator restarts, the line runs again, and nobody writes anything down: the stop was too short to deserve a line in the logbook.

The problem is repetition. A 30 second stop is nothing. The same stop 80 times per shift is 40 minutes of lost production, not counting the accumulation and conveyor clearing it causes upstream. When the lead machine sets the pace, every micro-stop at the end of the line ends up blocking it, and the loss spreads.

The five zones where most micro-stops start

From one plant to another, the same families of causes come back. A recurring jam at the labeler can come from a badly set conveyor upstream or from a product arriving in the wrong orientation. That is why measurement must cover the line, not just the machine that stops.

Measure automatically, or you see nothing

Manual entry does not work for micro-stops. An operator who restarts a labeler every five minutes has neither the time nor the will to log each stop. Tracking sheets capture long breakdowns and miss the rest. As a result, the Pareto of declared stops puts breakdowns first while the lost time is elsewhere.

Automatic measurement changes the picture. Every stop is time stamped with its duration, even if it lasts ten seconds. You can set a threshold (for example, any stop under two minutes is a micro-stop), look at counts per hour, per shift, per product, and above all link them to line events: format change, reel change, shift start. Operators then only need to qualify the few recurring stops that the data brings out, instead of logging everything.

Example: a tray packing line over one week

For example, imagine a tray packing line with a labeler, a case packer and manual palletizing. The figures below are fictitious and only illustrate the method. Over one week, automatic measurement records about 1,800 stops shorter than two minutes, roughly 19 hours of lost production, while the logbook mentioned only a handful.

In this example the Pareto by machine reads: labeler 8 hours, case packer 5.9 hours, accumulation conveyor 3.4 hours, other 1.7 hours. On the labeler, stops cluster in the hour after each reel change. On the case packer, they rise sharply on Monday morning, after a weekend where blanks stayed near an open dock door. Two causes, two simple actions: a reel preparation and setting standard, and dry storage for blanks. Neither needs capital spending.

A five step method to reduce micro-stops

Measure the whole line for two weeks. Without changing habits, to get a reliable baseline: count, duration, split by machine and by hour.

Build the Pareto on lost time, not on count. A thousand five second stops weigh less than two hundred one minute stops. Installation takes about one hour per machine and OEE is available within 48 hours. Every micro-stop is time stamped, operators qualify recurring causes on a tablet, and the team has an up to date Pareto for its daily meetings. The solution runs in more than 700 plants in over 30 countries, with an average gain of 10 to 15 OEE points.

Further reading

Eliminating Micro-Stops: Pareto, Top 3 Root Causes, and Targeted SMED Project

Changeover time: how to really measure it, ramp-up included

FAQ

From what duration is a stop a micro-stop? There is no universal threshold.
